How do you decide when Hayes pads are worn out?

They're 4 mm thick, of which 2 mm is backing plate and 2 mm the compound.

I would guess that a reasonable point to replace them is when 60-80% of the compound's used up, so total thickness in the 2.4-2.8 mm range.

It's a little hard to judge by eyeball.

Good idea to replace them when there's less than 2mm left of the braking compound. Hayes or any other disc pads.

HFX pads only have 2 mm of compound to start with. Did you mean 0.2 mm?
